Practice / From quote to invoice

From quote to invoice

The same lines appear in the quote, in the order, on the delivery note and on the invoice. Four documents, four chances to transpose a figure.

The starting point

The work
in between.

  1. The quote comes out of a template someone built once and nobody has understood since.
  2. When the order comes in, the quote is copied and renamed.
  3. Variations arrive by email, then get forgotten at invoicing or remembered wrongly.
  4. In the end the invoice does not match what was actually delivered, and the customer rings.

A suitable design

What needs to
work together.

These components describe one possible individual scope. Scope and rules are agreed with your business.

01

One line, document versions you can follow

A line is created once and carried into quote, order, delivery note and invoice under control. Versions already issued stay unchanged and remain traceable.

02

Variations belong to the job

A variation is its own line, with a date, an approval and a reason. Once checked, it is carried deliberately into the next document version and into the final invoice.

03

The draft appears on its own

When the job is finished, the invoice is waiting as a draft. You decide whether it goes out. Someone else wrote it.

An example decision card

Invoice for a client

The draft is complete. Line, amount and wording are taken from the order.

The total is 13.9 % above the order value. Three approved variations are included.

How does that figure come about?
  • order value from the quote
  • + two variations, both approved in writing
  • + materials from three delivery notes
  • − one line the client removed
  • = the total in the draft
Fictional starting point. You can interact with the following example.

07 · To check the sums

From quote to invoice, without a jump.

Three approved variations sit on the job. Follow how four billable lines and the invoice total come out of them. Every figure keeps its provenance.

Job A-2417 · refit of treatment rooms · net

One order and three variations are on file. The invoice has not been calculated yet.

A calculation you can check

Build the invoice draft from the order and the variations

The draft is only calculated. Nothing is sent.

  1. + Order value from quote A-2417version of 3 June · confirmed by the client €18,400 carried over
  2. + Variation, electricalapproved by email from the site manager · 2 August €2,100 to check
  3. + Additional core drillingvariation sheet N-08 · signed €1,260 to check
  4. − Light fittings no longer requiredsite meeting of 29 July · line removed €800 to check

Invoice total

still open

First the approval, the amount and the sign of every change get checked.

History

The starting position and the check that ran stay distinguishable.

  1. Agent · billing Job finished; four billable lines found.

An illustration. Customer, job, amounts and approvals are invented. Whatever you change here stays in this browser view; nothing goes to the server or to analytics, and nothing is stored.

One line, one provenance

The amount can be traced back to the quote, to a variation or to a removal. A transposed figure cannot travel unnoticed through four documents.

The last step stays visible

The agent prepares the draft. Approval and sending are separate decisions and only then appear in the history.

The countercheck

Where things
can go wrong.

Letting invoices go out automatically saves a minute and risks a customer. The draft appears on its own, sending stays a decision. At least until you have watched the drafts hold up over months.

A useful first trial includes this failure case explicitly. Fast processing alone is not success if checking and correction create more work.

Your first stage

Start where
the work improves.

For From quote to invoice, we choose a bounded first outcome with your team. Existing specialist systems can stay where they fulfil necessary requirements. We compare time relief, payments that can end and the cost of the new way of working.

The workshop gives you priorities and a roadmap. You can continue internally or with support from Markus Kirchmair. The choice of model and agent follows the task, with data and rules retained outside an individual chat.

Ready for the next change

Keep the work simple.

The first view should show the next relevant decision. Reasoning and sources remain accessible. We leave out unnecessary features and make actual progress visible.

When a rule changes, agents can help investigate the impact, prepare the adjustment and update tests and documentation. A qualified person assesses the result and its adoption.
